We are happy to outline where the real costs of AI actually originate. On top of models, licences and tokens, we distinguish seven layers that often remain overlooked: data, platform, infrastructure, governance, compliance, workforce, and risk & recovery.

The layers that are often forgotten
Governance and compliance usually only come up when things go wrong. Who supervises what an agent does, who has access, and does it comply with regulations such as the AI Act? In addition, there is the human aspect: training and support for people who will be working with AI. And as the final layer, perhaps the most important, risk and recovery. What happens if an agent makes a mistake, and how quickly can that be rectified?
A price per token therefore tells only a small part of the story. Organisations that focus solely on model costs often only discover the bill for management, security and recovery later on.
